Define the contract packer’s real format portfolio

A contract packer should specify a cartoning machine around a controlled launch-format matrix, while separating proven formats from possible future work. The machine cannot be selected responsibly from a broad promise of “many bottle and carton sizes” because each closure, label, carton blank and pack pattern changes the handling task.

List every launch bottle, closure, filled weight, label condition, carton construction, insert and bottles-per-carton pattern. Give each item a revision and identify the combinations that will actually run. Future formats can be described as reserved capability, but they should not be treated as proven until representative components are reviewed and tested.

Choose automation around batch size and operator work

The right automation level for a contract packer depends on the combination of batch duration, changeover frequency, product presentation and the repeatable work that operators can perform safely. A fully automatic cartoner is not automatically the lowest-risk choice when formats change frequently or arrive with limited engineering data.

Compare manual-assisted, semi-automatic and fully automatic concepts against the same format matrix. Record who loads bottles, replenishes blanks and leaflets, verifies first-off packs, clears rejected materials and approves restart after a changeover.   • Identify the shortest commercially important batch and the longest expected uninterrupted run.
  • State the number of planned changes per shift and the time available for line clearance and first-off approval.
  • Separate recipe settings from physical change parts and manual datum settings.
  • Define how wrong-format parts, blanks or leaflets are prevented from entering the next batch.
  • Include cleaning and product-change requirements where the process or customer standard demands them.

Control revisions, line clearance and reconciliation

Contract-packing cartoning should be designed around positive format identification and a documented line-clearance sequence. The main risk is not only a mechanical jam; it is also using the wrong bottle, carton, leaflet, code or recipe for the next customer order.

Assign an owner to each controlled component, tooling set and recipe. Define how first-off packs are checked and how remaining bottles, cartons, leaflets and rejected packs are reconciled. Send one controlled pack that allows every proposed machine concept to be assessed on the same basis.

  • A format matrix linking bottle, closure, label, carton, insert and bottles-per-carton combinations.
  • Representative filled bottles in the condition seen at the cartoner infeed.
  • Production-intent carton blanks, dielines and converter specifications for launch formats.

One cartoner may support several customer formats when the bottle, carton, closure and loading requirements fall within a controlled envelope, but every approved combination still needs defined tooling, settings and evidence. Future customer work should be assessed as a new format rather than assumed from nominal dimensions.

How should a contract packer compare cartoner changeover time?

Compare the complete elapsed changeover from the last accepted pack of one order to the first approved pack of the next. Include line clearance, cleaning, component issue, physical parts, recipe selection, adjustment, checks, rejected trial packs and quality release—not only the time to move one guide.
